Salesforce CPQ: discount leakage at approval thresholds

When a discount above 10% needs a manager and above 20% needs Finance, some discounts land just under the line. This is a year of fictional quote lines. Slice them, move the lines, and see where discounts bunch, who drives it and what the data cannot prove.

Where to look

Discount at or above this needs a manager.
Discount at or above this needs Finance.

The policy when these lines were written was 10% and 20%. Move the lines elsewhere and the bunching disappears, which is the control test.

What the lines show

A rep is marked for review when the share is at least 1.5 times the team median and at least 30% of their discounted lines.

What the data can and cannot say

Bunching is a signal, not a verdict. A cluster just under 10% can also come from a price-book tier, a standing channel agreement or a deal desk playbook that sets discounts at 9.5%. Review the quotes before drawing conclusions about anyone.

Running this on a real org

  • Export 12 to 24 months of quote lines. In CPQ, the line discount, list price, net price, product family and created date are normally on SBQQ__QuoteLine__c, and the approver on the Advanced Approvals objects. Confirm the field names in your org.
  • Read the real thresholds from the approval rules instead of assuming them, because rules often use amount and discount together.
  • Exclude lines whose discount is contractual or comes from a price book tier, or the analysis will blame the policy for what the contract requires.
  • The ratio here is a transparent heuristic. With real data, add a proper test for excess mass at the threshold before showing a rep or a manager any result.
